What small and mid-size law firms actually do with AI in 2026, based on a structured survey of 287 firms across the UK and EU between January and March 2026, plus follow-up interviews with 38 firms about specific tooling decisions. The report covers adoption rates by function (intake, research, drafting, billing review, document review), the tools firms actually use rather than the ones vendors talk about, the difference in adoption between firms that hired a billable-hour-allergic associate in the last two years and those that didn't, and the categories of work where adoption has stalled. We name vendors. We name the categories that look like hype. We show where AI has reduced fee write-offs and where it has created new ones.

One firm we interviewed had built a research tool internally on top of CoCounsel. They abandoned it after eight months. Not because the tool was bad, but because nobody could explain to a partner why the research bill on a specific matter was twenty percent lower than the same matter the previous year. The bill that went out was the old one. The savings stayed inside the firm. The firm went back to manual research because the tool worked too well for the partnership compensation model to absorb.
