Choose a bounded task, write down what success means before seeing the output, and measure the complete human-plus-software process. A pilot should be able to reject the purchase. Start with a stable comparison method and representative cases, including awkward ones. A compelling demonstration on one easy input is not enough to change a recurring business workflow. Name a sponsor, operator and reviewer. Define the input, permitted output and actions the tool may not take. Build a test set with normal cases, common exceptions and a few deliberate failures. Keep a holdout set that is not used for prompt tuning. Run the current process and proposed process under comparable conditions. Record quality, effort, failures and recovery time.

Stop a pilot when the business task is too vague to define a correct result. Clarifying that task may be more valuable than testing another model.
