Start with ownership, a next-action date and a definition of done. A fast first reply is a poor result if a client has to ask again because nobody completed the task. A shared-inbox purchase is justified only when the team can show which handoffs its existing mailbox cannot support. Keep one accountable person for each conversation even when several specialists contribute. Classify a new message by requested action, assign an owner and record any promised response date. Acknowledge receipt only when useful. The owner either completes the request, asks a specific follow-up or records an internal dependency. Waiting for a colleague and waiting for a client need different queues. Review overdue promises daily, and close a thread only when its requested action is complete or explicitly transferred.

Keep the existing mailbox if a simple rota and ownership rule remove the missed handoffs. Faster drafting alone is not a reason to migrate.
